A new FANUC M-20iD/25 lists around $45,000–$55,000. A refurbished one with low hours? You might find it for $20,000–$28,000. That's a tempting gap — and for some applications, it's a smart move. But for others, buying refurbished is a false economy that'll cost you more in the long run.

That 50% savings shrinks fast when you factor in integration time. Older controllers may not support modern communication protocols — EtherNet/IP, PROFINET, or OPC-UA interfaces that your PLC expects. High-precision applications. If your process demands repeatability under ±0.05mm — think machine vision inspection, precision dispensing, or medical device assembly — buy new. High-utilization cells. Running three shifts, 6 days a week? That's 6,000+ hours per year. You need every bit of mechanical life in those joints. Safety-critical or regulated industries. Medical device, pharmaceutical, and aerospace manufacturers often can't use refurbished equipment without extensive re-validation. The documentation burden alone — proving the robot meets spec, running capability studies, qualifying the cell — can cost more than the savings on the robot itself.
When you need current software. Modern robot controllers offer features that genuinely improve productivity: built-in force sensing, simplified vision integration, drag-to-teach programming, and improved collision detection. An older controller won't support these. If your application benefits from advanced machine tending features, the new controller pays for itself.
What to Inspect Before Buying Refurbished
If you do go the refurbished route, don't skip these checks:
Hour meter and maintenance logs. Ask for the total operating hours and any maintenance records. No records? Walk away. Reputable resellers like FANUC's Certified Pre-Owned program or ABB's refurbishment centers provide documented histories.
Backlash test on every axis. Have someone manually rock each joint while the servo is engaged. Any noticeable play means worn reducers. This is a $4,000–$7,000 fix per axis — factor that into your price.
Brake holding test. Disable the servos and verify each axis brake holds position. Failed brakes are a safety issue and indicate the robot was poorly maintained.
Controller condition. Check the teach pendant screen, membrane keys, and cable. Inspect the controller cabinet for signs of coolant leaks, dust infiltration, or modified wiring. If someone's been hacking at the cable harness, that robot has a history you don't want.
