Why Optimize What You Already Have

Most manufacturers don't need a brand-new automation line. They need the one they already own to run better. The equipment is paid for, the operators know it, and the footprint is established. What's missing is the last 15-20% of performance that separates an adequate system from a truly productive one.

Performance optimization on existing automation is one of the highest-ROI investments a manufacturer can make. There's no capital approval for a new line, no 12-month lead time on custom equipment, and no ramp-up learning curve. You're working with known hardware, known processes, and known failure modes. The challenge is diagnosing where the losses are hiding and applying targeted fixes.

Identifying Where Performance Is Lost

Before changing anything, you need data. The most common mistake we see is teams jumping to solutions before understanding the problem. A machine running at 85% OEE might have completely different loss profiles than another machine at the same number.

The three pillars of OEE—availability, performance, and quality—each tell a different story:

Availability losses come from unplanned downtime, changeovers, and material shortages. If your line stops running for 45 minutes every shift due to a jam at one station, that single bottleneck might cost you 8-10% of total capacity. Addressing it could mean something as simple as adjusting a sensor position or reworking a part nest.

Performance losses are about cycle time. The machine runs, but it doesn't run at design speed. This often creeps in gradually—an operator slows a station down to deal with a quality issue, a servo parameter gets detuned during troubleshooting, or a pneumatic cylinder that's lost a step never gets recalibrated. Over months, these small compromises compound into significant throughput gaps.

Quality losses show up as scrap, rework, and inspection rejects. On assembly systems, the root cause is frequently mechanical wear in tooling or fixturing that's drifted out of tolerance. A press that was inserting bearings at 0.002" accuracy when it was new might be at 0.005" three years later—still functional, but now producing marginal parts that fail downstream testing.

Practical Optimization Strategies

1. Baseline Everything

Collect at least two weeks of production data before making changes. Log cycle times station by station, not just overall throughput. Record every stoppage with a reason code. Track reject rates by defect type and station. This baseline becomes your measurement standard and often reveals surprises—the station everyone blames for being slow might not be the actual bottleneck.

2. Attack the Constraint First

Theory of constraints applies directly to automation lines. Your system throughput is limited by exactly one station at any given time. Improving any other station has zero impact on output. Identify that constraint, fix it, then find the new constraint. This sequential approach prevents wasted effort and delivers measurable gains at each step.

3. Review Servo and Motion Profiles

On systems with servo-driven axes, the motion profiles are often the single biggest opportunity. Many systems ship with conservative acceleration and deceleration values that were set during commissioning and never revisited. A motion profile review can sometimes recover 10-15% of cycle time per station without any mechanical changes. The key is understanding the load characteristics and ensuring the adjusted profiles don't introduce vibration or positioning errors.

4. Upgrade Controls Without Replacing Hardware

A PLC program written in 2015 might not take advantage of newer motion control capabilities, advanced networking protocols, or improved I/O scanning. Updating the controls software—adding better fault recovery routines, optimizing scan times, implementing smarter handshaking between stations—can meaningfully reduce dead time between operations. In many cases, the existing PLC hardware supports features that were never programmed.

5. Address Mechanical Wear Systematically

Bearings, linear guides, ball screws, and tooling all wear. The question is whether you're replacing them reactively after a failure or proactively before they degrade performance. Implementing a predictive maintenance approach using thermal monitoring or vibration analysis lets you schedule replacements during planned downtime rather than losing production to unexpected failures. On high-value systems, the payback on condition monitoring equipment is typically measured in weeks, not months.

6. Improve Changeover Processes

If your system runs multiple part variants, changeover time is often the largest single source of availability loss. Applying SMED (Single-Minute Exchange of Die) principles to automated systems means designing quick-change tooling, pre-staging recipes, and automating what operators currently do manually. We've seen changeovers go from 45 minutes to under 10 minutes with relatively modest mechanical and controls modifications.

7. Add Sensing Where It's Missing

Many older systems were built with minimal in-process inspection. Adding sensors—part-present checks, force monitoring on press operations, vision inspection for critical features—catches defects earlier in the process. A part rejected at station 3 wastes far less cycle time and material than one rejected at station 12. Modern vision systems and inspection technology are significantly more capable and less expensive than what was available even five years ago, making retrofits practical.

The Compounding Effect of Small Gains

Individual optimizations might each contribute only 2-3% improvement. But performance optimization isn't about finding one big fix—it's about systematically eliminating dozens of small losses. A 2% cycle time reduction here, a 3% availability improvement there, and a 1% quality gain somewhere else compound into 15-20% more output from the same equipment, the same floor space, and largely the same operating cost.

This is where tracking key performance metrics becomes essential. Without consistent measurement, it's impossible to know which changes delivered results and which didn't. Dashboard visibility into station-level performance also keeps gains from eroding over time, which is a common problem when optimization is treated as a one-time project rather than an ongoing discipline.

When Optimization Isn't Enough

There are limits. If the fundamental process technology is wrong for the application, or if production volumes have grown far beyond what the system was designed for, optimization won't bridge the gap. Similarly, if the mechanical platform has deteriorated to the point where rebuild costs approach replacement costs, a new system may be the better investment.

The honest engineering answer is that optimization works best on systems that were well-designed and well-built to begin with but have drifted from peak performance over time. For those systems—which represent the majority of installed automation—targeted optimization delivers results faster and at lower cost than any alternative.
