Why Preventive Maintenance Matters for Automation Equipment
A robotic assembly cell that runs two shifts generates somewhere around 4,000 operating hours per year. Without a structured preventive maintenance (PM) program, you are gambling that nothing in that system — servos, bearings, pneumatic cylinders, sensors, cables, grippers — will degrade enough to cause an unplanned stop. That is not a bet most production managers want to take.
Unplanned downtime on an automated line typically costs between $5,000 and $50,000 per hour depending on the product and the downstream impact. A well-executed PM program does not eliminate all failures, but it dramatically reduces them. The math is straightforward. A few hours of scheduled maintenance per month prevents dozens of hours of emergency repairs, expedited parts orders, and scrapped product. How Automation Equipment Fails
Automation systems fail differently than standalone machines. A stand-alone CNC mill has a relatively contained failure domain — if the spindle bearing goes, the mill stops, but nothing else is affected. Understanding failure modes helps you prioritize your PM activities:
Mechanical wear — Bearings, linear guides, ball screws, belt drives, and cam followers all have finite service lives. These components give warning signs: increased noise, vibration, temperature rise, or positional drift. Regular inspection catches these before they become catastrophic failures.
Electrical degradation — Cable flexing in robot dress packs eventually causes conductor fatigue and intermittent faults. Connector pins corrode. Relay contacts pit. These failures are maddening to troubleshoot because they come and go before becoming permanent.
Pneumatic system decline — Air cylinders lose seal integrity over time, causing slower actuation and inconsistent force. FRL units (filter-regulator-lubricator) clog, restricting flow. Tubing hardens and cracks at fittings. Vacuum generators lose efficiency as internal components wear.
Software and controls drift — PLC batteries die, losing retentive data. Servo drives accumulate position errors as encoders degrade. Vision system lighting changes as LEDs age, causing inspection failures on parts that have not changed.
Environmental contamination — Coolant mist, metal chips, dust, and welding spatter infiltrate enclosures, coat sensors, and contaminate electrical connections. This is the most common preventable failure mode, and the most frequently ignored.
Building Your PM Program: The Practical Framework
Step 1: Document Every Asset
You cannot maintain what you have not cataloged. Create an asset register that includes every component in your automation system — not just the robots and PLCs, but the sensors, actuators, cables, filters, and wear parts. For each asset, record:
- Manufacturer and model number
- Installation date
- Manufacturer-recommended service intervals
- Spare part numbers and lead times
- Location within the cell or line
This is tedious work, but it only needs to be done once. The electrical schematics and mechanical BOMs from your system integrator are the starting point.
Step 2: Establish Maintenance Intervals
Not everything needs the same attention frequency. Organize your PM tasks into tiers:
Daily (operator-level): - Visual inspection of cable routing and dress packs - Air pressure verification at FRL units - Cycle count logging - Clearing debris from sensors and fixtures - Checking error logs on the HMI
Weekly (technician-level): - Lubrication of linear guides and ball screws per manufacturer specs - Pneumatic leak checks using soapy water or ultrasonic detector - Servo drive fault log review - Gripper and tooling wear measurement - Safety system function verification (light curtains, e-stops, interlocks)
Monthly (maintenance team): - Robot calibration verification using a known reference point - Electrical connection torque checks on power terminals - Filter replacements on control panel cooling systems - Backup of PLC programs and robot teach points - Vision system calibration verification
Quarterly or semi-annual (specialized): - Vibration analysis on rotating equipment (motors, spindles, gearboxes) - Thermal imaging of electrical panels to detect hot spots - Robot joint backlash measurement - Complete cable and harness inspection - Servo drive parameter comparison against baseline
Annual (planned shutdown): - Major component replacement based on operating hours (belts, seals, bearings) - Full robot calibration using absolute measurement tools - Control system firmware review and updates - Complete safety system audit - Mechanical alignment verification
Step 3: Define Clear Procedures
Each PM task needs a written procedure that any trained technician can follow. Vague instructions like "inspect robot" produce vague results. Effective procedures specify:
- Exactly what to inspect or measure
- The acceptable range or condition
- What action to take if out of spec
- Tools and materials required
- Estimated time
- Safety precautions and lockout/tagout requirements
Step 4: Track Everything in a CMMS
Paper-based maintenance tracking falls apart quickly. A Computerized Maintenance Management System (CMMS) — even a basic one — provides scheduling, work order management, parts inventory tracking, and historical data. Popular options for small to mid-size manufacturers include Fiix, UpKeep, and Limble. Some ERP systems include maintenance modules that work well enough.
The data you accumulate over time is the real value. After a year of tracking, you can see which components fail most often, which PM tasks actually prevent failures, and where you are over-maintaining or under-maintaining.
Step 5: Stock Critical Spare Parts
Lead times for automation components can range from same-day to sixteen weeks. Identify the parts whose failure would shut down your line and stock them on-site. At minimum, keep spares for:
- Sensors (proximity, photoelectric, vision cameras)
- Pneumatic cylinders and valve manifold coils
- Servo motors and drives (or at least one spare of each type used)
- Robot teach pendants
- Contactors and relays
- Common cable assemblies
Calculate the cost of stocking these parts against the cost of a line being down waiting for a replacement motor from Japan. The investment in spare parts inventory is almost always justified.
Common PM Program Mistakes
Over-maintaining — Replacing components on a fixed schedule regardless of condition wastes money and introduces risk. Every time you open a connection or swap a part, there is a chance of introducing a new problem. Use condition-based criteria where possible.
Ignoring the environment — The most robust equipment will fail prematurely in a hostile environment. Controlling contamination at the source (enclosures, air filtration, chip management) is more effective than cleaning up after the fact.
Skipping PM during production crunches — This is the most destructive habit. Deferring maintenance to meet production targets creates a debt that compounds. The breakdown that follows always costs more than the scheduled maintenance would have.
Not training operators — Operators are your first line of defense. They hear, see, and feel changes before anyone else. Train them on what normal looks and sounds like, and give them a simple way to report abnormalities. Many companies find that operator-level daily checks catch 40 percent of developing problems.
Treating PM as a cost center — Frame your PM program in terms of uptime gained and emergency repairs avoided. Track unplanned downtime hours before and after implementing the program. The numbers typically speak for themselves within two to three quarters.
When to Move from Preventive to Predictive
Preventive maintenance uses time-based or cycle-based intervals. Predictive maintenance uses actual condition data — vibration signatures, thermal trends, current draw patterns — to determine when maintenance is actually needed. Predictive approaches can reduce maintenance costs further by eliminating unnecessary scheduled work.
However, predictive maintenance requires sensors, data infrastructure, and analytical capability. For most manufacturers, a solid PM program should be in place before investing in predictive technologies. Get the fundamentals right first. Once your PM program is mature and generating reliable data, you can selectively add predictive monitoring to your most critical and expensive assets.
Measuring PM Program Effectiveness
Track these metrics to gauge whether your program is working:
- Unplanned downtime hours — the primary measure, should trend downward
- Mean Time Between Failures (MTBF) — should increase over time
- PM completion rate — percentage of scheduled PM tasks completed on time (target: 90%+)
- Maintenance cost per operating hour — should stabilize or decrease after initial implementation
- Spare parts inventory turns — indicates whether you are stocking the right parts
