Expand systematically. Roll the proven solution to additional machines or lines, then layer on new use cases. Each expansion builds on the infrastructure and organizational knowledge from previous phases. Develop internal capabilities. Technology alone does not create a smart factory. The people operating and maintaining the systems need new skills — data interpretation, network troubleshooting, and basic programming among them. Legacy equipment integration is the most frequently cited barrier. Machines from the 1990s and 2000s were not designed for connectivity, but they still run production. The OT network must be architecturally separated from the enterprise IT network, with controlled data flows between them.

Involving these experienced team members early in pilot projects, showing them how the data supports (rather than replaces) their expertise, and celebrating early wins builds the cultural foundation that sustains long-term transformation.

ROI uncertainty makes capital approval difficult. The solution is to start with projects where the financial case is clear and the measurement is straightforward. A predictive maintenance pilot on a critical machine with documented downtime history produces hard numbers that justify expanding the program.
