The Traditional IT/OT Divide

For most of manufacturing history, two distinct technology domains operated in parallel with minimal overlap. Information technology (IT) handled business systems—ERP, email, finance, and enterprise resource planning. Operational technology (OT) controlled the physical processes—PLCs, SCADA systems, motor drives, and sensor networks. These two worlds spoke different protocols, followed different update cycles, and reported to different organizational leaders.

The IT team cared about data integrity, cybersecurity patches, and network uptime measured in nines. The OT team cared about deterministic cycle times, I/O response in milliseconds, and keeping a 20-year-old PLC running because the production line depended on it. Neither group had much reason to talk to the other, and the air gap between their networks was considered a feature, not a limitation.

That separation made sense when factory data stayed on the factory floor. But manufacturers today need production metrics feeding business dashboards, quality data flowing into supply chain systems, and maintenance alerts triggering procurement workflows. The wall between IT and OT is not just inconvenient—it is a barrier to the visibility that modern manufacturing demands.

What Changed and Why It Matters Now

Several forces are pushing IT and OT together faster than most manufacturers anticipated.

Industrial Ethernet replacing fieldbus. Legacy fieldbus protocols like DeviceNet and Profibus operated on dedicated wiring that had no connection to standard networking infrastructure. Modern industrial protocols—EtherNet/IP, PROFINET, and OPC UA—run on standard Ethernet hardware. The moment your PLC communicates over TCP/IP, it lives on a network that IT already manages. This shift is not theoretical; it is happening on every new line we build.

Edge computing at the machine level. Industrial PCs and edge gateways now sit inside control cabinets, running analytics, vision processing, and data aggregation alongside the traditional PLC. These devices need firmware updates, security patches, and network configuration—tasks that fall squarely in IT's domain but affect OT's equipment directly.

Cloud and hybrid data architectures. Manufacturers want production data in cloud-based analytics platforms for trend analysis, predictive maintenance, and multi-plant benchmarking. Getting that data from a PLC register to a cloud dashboard requires traversing the entire IT/OT stack, and every layer needs to work together.

Cybersecurity requirements. High-profile attacks on industrial systems—from the Colonial Pipeline shutdown to ransomware hitting automotive suppliers—have made it clear that OT networks cannot remain unmanaged. IT security frameworks now extend to the plant floor, whether OT teams are ready for it or not.

The Architecture of Convergence

True IT/OT convergence is not just plugging a PLC into the corporate network. It requires a deliberate architecture that preserves the determinism OT needs while enabling the data flow IT expects.

The Purdue Model, updated. The classic Purdue Enterprise Reference Architecture defined clear levels from the physical process (Level 0) up through enterprise systems (Level 4). Convergence does not eliminate these levels—it creates managed pathways between them. A well-designed converged network still segments the cell-level control network from the enterprise LAN, but it does so with firewalls, VLANs, and managed switches rather than physical air gaps.

Data diodes and DMZs. For critical processes, one-way data flow ensures that production data can reach higher-level systems without exposing control networks to inbound traffic. Industrial DMZ architectures place historians, OPC servers, and protocol translators in a buffer zone that both IT and OT can access without direct connectivity between their domains.

Unified namespace. One of the most practical convergence patterns we see in custom automation is the unified namespace—a single, organized data structure (often built on MQTT or OPC UA) where every piece of production data has a defined location. Instead of point-to-point integrations between the PLC and MES, the PLC and the quality system, the PLC and the maintenance platform, each system publishes to and subscribes from the namespace. This decouples producers from consumers and makes adding new data flows straightforward.

Time-sensitive networking (TSN) is another key enabler. Standard Ethernet does not guarantee delivery timing, which is unacceptable for motion control and safety systems. TSN adds deterministic scheduling to Ethernet, allowing time-critical OT traffic and general IT traffic to share the same physical network with guaranteed quality of service. This is the technology that makes true single-network convergence possible without sacrificing real-time performance.

Practical Challenges on the Plant Floor

The architecture diagrams look clean. Implementation is messier.

Legacy equipment lifespan. A corporate server gets refreshed every five years. A PLC might run for 25 years. Convergence strategies must accommodate equipment that predates Ethernet, sometimes by decades. Serial-to-Ethernet converters, protocol gateways, and edge devices that speak both Modbus RTU and OPC UA become necessary bridges. We address this routinely in retrofit and upgrade projects where legacy controls need to participate in modern data architectures.

Organizational ownership. Who manages the switch in the control cabinet—IT or OT? Who approves firmware updates on edge devices that affect production? Who responds when a network issue causes a line stoppage? These organizational questions are harder than the technical ones. The most successful convergence efforts we have seen establish a joint IT/OT team with representatives from both groups and clear escalation paths.

Update cycles and change management. IT pushes security patches weekly. OT validates changes over weeks or months before deploying to production. These cadences are incompatible without a governance framework that balances security urgency with production stability. Virtual patching, network segmentation, and compensating controls can bridge the gap while allowing each team to operate at its natural pace.

Protocol translation and data normalization. A PLC stores a temperature reading as a 16-bit integer scaled by 10. The MES expects a floating-point value in degrees Celsius. The cloud platform wants JSON with ISO 8601 timestamps. Every boundary crossing requires translation, and getting this wrong causes subtle data quality issues that undermine the entire purpose of convergence.

Where Convergence Delivers Real Value

When the architecture and organization are aligned, the payoff is substantial.

Real-time production visibility. Plant managers see actual OEE, cycle times, and reject rates on live dashboards rather than waiting for end-of-shift reports compiled manually. When a station goes down, the right people know within seconds rather than minutes.

Predictive maintenance with production context. Vibration data from a motor is useful. Vibration data correlated with the product variant being produced, the ambient temperature, and the cumulative cycle count is far more useful. Converged data architectures make this correlation possible because the sensor data (OT) and the production schedule (IT) live in the same accessible namespace.

Closed-loop quality. Inspection results from a vision system or test station feed back to upstream processes in real time. If a fastening station starts producing torque values trending toward the upper specification limit, the system can adjust parameters or flag the condition before it produces rejects. This requires data flowing seamlessly between the quality system, the PLC, and the MES—a flow that only works with converged infrastructure.

Supply chain responsiveness. When production data flows directly into ERP and supply chain systems, material replenishment and shipping schedules reflect actual production status rather than planned quantities. This reduces buffer inventory and improves delivery accuracy.

Getting Started Without Getting Overwhelmed

Convergence is not an all-or-nothing proposition. The manufacturers we work with typically start with a bounded pilot on a single line or cell.

Start with a data inventory. Identify what data exists at the machine level, what data business systems need, and where the gaps are. Many manufacturers discover they are already collecting most of the data they need—it is just trapped in PLC registers and local HMI logs.

Pick one high-value use case. OEE dashboards, quality traceability, or predictive maintenance on a critical asset are common starting points. A focused use case justifies the infrastructure investment and demonstrates value before expanding.

Establish network segmentation first. Before connecting anything new, ensure the OT network is properly segmented with managed switches, firewalls, and documented access policies. This protects production while enabling controlled data flow.

Build the team. Assign a convergence lead who understands both domains or can broker between them. This person does not need to be an expert in everything—they need to ask the right questions and coordinate between IT and OT specialists.

Design for scale. Even if the pilot covers one line, architect the data infrastructure—namespace structure, protocol standards, security policies—to accommodate the full plant. Reworking the foundation later is expensive.

The Engineering Perspective

IT/OT convergence is not a software project or a networking project. It is a manufacturing engineering challenge that happens to involve both. The goal is not convergence for its own sake—it is building the data infrastructure that modern manufacturing operations require to compete.

The manufacturers who execute this well treat it as they would any major automation project: with clear requirements, proper engineering, phased implementation, and realistic expectations about the effort involved. The ones who struggle try to bolt enterprise IT practices directly onto the plant floor without understanding why OT works the way it does.
